Internal portals: scoring services without shame

Unfair scorecards kill portals. We begin with participatory design—engineers propose metrics, leadership constrains the count. Five metrics beat fifteen every time.
We weight lagging indicators with leading ones. Documentation freshness is leading; incident count is lagging. Pairing them avoids punishing teams inheriting legacy fires.
Finally, we publish appeals paths. If a score misrepresents reality, teams file a short correction request with evidence. Transparency in corrections reinforces trust more than perfect scores ever could.
